# What Your AI Readiness Score Tells You (and What to Do Next)

[Sarah Goad](https://www.nxnwtech.com/insights/author/sarah-goad) · September 27, 2026

Most organizations don't have an AI problem. They have a readiness problem. The tools are available, leadership is interested and employees are already experimenting. What's often missing is a clear view of whether the foundations can support AI safely: ownership, identity, data, risk controls, systems and adoption.

That's why we built the [NxNW AI Readiness Assessment](https://www.nxnwtech.com/ai-readiness-assessment), a 12-question self-check that gives your leadership team a directional baseline in about eight minutes. Here's what the score measures, how to read it and what to do with it.

## Six dimensions, twelve questions

AI readiness isn't one thing, so the assessment looks at six dimensions, with two questions each:

1. **Strategy and ownership.** Are there defined use cases with a measurable business outcome, and is it explicit who sponsors and who runs the work day to day? Without both, pilots drift and value is hard to prove.
2. **Identity and security.** Do you know where sensitive information lives and who can reach it? Are MFA, Conditional Access, privileged roles and guest accounts current? AI tools act with the permissions your users already have.
3. **Data and governance.** Does every important data domain have an owner and a lifecycle? Are approved tools, acceptable use and rules for protected data written down?
4. **Risk and compliance.** Are privacy, regulatory and contractual obligations reflected in your AI plan? Have you tested for overexposed or inappropriately shared information? This is where oversharing risk tends to hide.
5. **Technology and resilience.** Do you know which systems are authoritative, such as Microsoft 365, CRM and ERP, and how they connect? Could you monitor, contain and recover from an AI-related failure?
6. **Adoption and operations.** Are people prepared to use AI with good judgment and human review? Is there a controlled pilot with named participants, success measures and stop conditions?

Each question is scored from 0 ("No or unsure") to 3 ("Yes, confidently"), for a total between 0 and 36.

## The three readiness profiles

### 0–17: Foundation Required

AI interest has outpaced the basics. Ownership is unclear, identity or data controls have gaps, or governance isn't in place yet. Broad adoption at this stage can amplify security, compliance and operational exposure. The right move is to name owners and close the most important foundation gaps before scaling.

### 18–28: Pilot Ready with Controls

You have a reasonable starting point. A focused pilot makes sense, as long as it's deliberate: a bounded scope, named owners and participants, clear success measures, support for users and defined stop conditions.

### 29–36: Scale Ready with Continued Governance

Many foundations are in place. The work now is expanding deliberately while keeping up access reviews, monitoring, training, policy updates and measurement of real value.

## Read the pattern, not just the total

Two organizations can both score 22 and need very different next steps. The shape of your results usually says more than the number. A few patterns worth recognizing:

- **Strong strategy, weaker identity and data.** Enthusiasm is ahead of the foundations. Before a pilot, review who can access sensitive content and tighten identity controls, or the pilot may surface information it shouldn't.
- **Strong foundations, weaker adoption.** The controls are there, but nobody has been set up to succeed. A small, well-supported pilot with clear use cases is the natural next step.
- **A single zero in a high-stakes area.** A 0 on testing for overexposed information, or on knowing where sensitive data lives, can matter more than a healthy total. Treat it as urgent even if the overall profile looks good.
- **Leaders who score differently.** When the CIO scores identity a 3 and the CFO scores it a 1, that gap is the finding. It usually points to an alignment conversation worth having before any spend.

## Why we highlight two priorities, not twenty

A long list of findings is easy to produce and hard to act on. Your results highlight the two dimensions that most need attention, because progress comes from sequencing, not from trying to fix everything at once. Those two priorities make a natural agenda for the next quarter.

## What the score is and isn't

The assessment is a directional baseline, not an audit, a security assessment or a compliance determination. It reflects how the person taking it sees the organization, which is why it works best when two or three leaders take it independently and compare answers.

It also doesn't ask for anything sensitive: no passwords, customer records or confidential documents, just your perspective on how things work today.

## What to do with your results

- **Share them** with the leaders who own security, data and operations, and ask them to take it too.
- **Pick one priority** to address this quarter, with a named owner and a date.
- **Use the companion guide.** Download the [AI Readiness Guide](https://www.nxnwtech.com/hubfs/NxNW_AI_Readiness_Assessment_2026-09-27.pdf) (PDF) to score as a group and turn the gaps into an action plan.
- **If Microsoft 365 Copilot is on your roadmap,** pay close attention to identity, data and risk, since Copilot depends on all three. Our free [Copilot Readiness Review](https://meetings-na2.hubspot.com/sarah-goad/copilot-readiness-review) walks through exactly those areas.
- **Talk it through.** Your results page includes a link to book a short review with our team, where we'll help you turn the score into a practical plan.

**Ready to see where you stand?** [Take the AI Readiness Assessment](https://www.nxnwtech.com/ai-readiness-assessment). It takes about eight minutes, and you'll see your score right away.
