# Before You Buy Copilot: 5 Questions Every IT Leader Should Answer

[Joel Robnett](https://www.nxnwtech.com/insights/author/joel-robnett) · September 27, 2026

Few technology decisions arrive with as much pressure as Microsoft 365 Copilot. Leadership has seen the demos, employees are already curious, and the license looks like a simple line item. But Copilot doesn't bring a new environment with it. It works inside the one you already have, with the access your users already have.

In a well-governed tenant, that's exactly what you want. In a tenant where files are overshared, accounts are loosely controlled or sensitive data isn't labeled, Copilot can surface information faster and more widely than anyone intended. The technology is the same in both cases. The readiness isn't.

Before you buy licenses, these are the five questions we'd want answered.

## 1. Are the right people signing in, with the right protections?

Copilot acts on behalf of the signed-in user, so identity is the front door. Confirm that MFA is enforced for everyone, that Conditional Access policies reflect how people actually work, and that privileged roles, guest accounts and dormant accounts have been reviewed recently.

A stale account with broad access is a small risk today. It becomes a much larger one when an AI assistant can search everything that account can reach.

## 2. Do you know who can see what in SharePoint, OneDrive and Teams?

This is the question that surprises most teams. Years of collaboration leave behind sites shared with "Everyone except external users," organization-wide links anyone can open, broken permission inheritance, ownerless sites and Teams whose membership no longer matches the work. None of that is new. Copilot just makes it easier to find.

Start with your most sensitive content (HR, finance, legal, compensation, M&A and executive planning) and confirm that access matches intent. You don't need to fix every site before you start, but you should know where the biggest exposures are.

Microsoft has built tooling for exactly this. SharePoint Advanced Management, which is included with Microsoft 365 Copilot licenses, can assess sites for oversized audiences and risky sharing, run site access reviews with site owners, and use Restricted Content Discovery to keep sensitive sites out of Copilot while you clean them up. Microsoft Purview's Data Security Posture Management adds data risk assessments that point to overshared locations holding sensitive information.

## 3. Is your most important information labeled and protected?

If you haven't defined what "confidential" means for your organization, or labels exist but nobody applies them, Copilot has no signal to treat that content differently. Microsoft Purview sensitivity labels, data loss prevention and retention policies give you that signal, and Purview DLP policies for Copilot can restrict Copilot from processing content with specific labels.

Resist the urge to design twenty labels. A small, clear set applied to the content that matters most (and applied by default where you can) does more than an elaborate scheme nobody uses.

## 4. Who will actually get value from a license?

Copilot value varies widely by role. People who live in email, meetings, documents and spreadsheets tend to benefit most. Rather than licensing everyone, identify the roles and workflows where time savings are measurable, and start there.

It's also worth knowing what you already have. Microsoft 365 Copilot Chat is available at no extra cost to users with an eligible Microsoft 365 subscription, which makes it a low-risk way to build habits and guidance. The paid Microsoft 365 Copilot license, including a Copilot Business option for smaller organizations, adds grounding in your work data inside Outlook, Teams, Word, Excel and PowerPoint. Line up the decision with your Microsoft 365 agreement and renewal timing before you commit.

## 5. What does success look like, and who owns it?

Licenses without adoption become shelfware. Before rollout:

- Pick a pilot group with named participants and a named owner.
- Choose two or three use cases you can measure, such as meeting recaps, first drafts or report summaries.
- Give people practical guidance: what Copilot does well, where to double-check its work and what shouldn't go into a prompt.
- Decide up front how you'll collect feedback, and what would make you expand, adjust or pause.

## What "not yet" looks like

If you answered "not sure" to two or more of these questions, that's useful information, not a reason to shelve Copilot. It usually means a short readiness effort focused on identity, permissions and data protection will make your eventual rollout safer and more valuable. Many organizations run that work in parallel with a small, tightly scoped pilot.

## A quick pre-purchase checklist

- MFA enforced for all users; Conditional Access reviewed
- Privileged, guest and dormant accounts reviewed in the last 90 days
- Most sensitive SharePoint sites and Teams identified, with access confirmed
- "Everyone" and organization-wide sharing reviewed on high-risk content
- A small set of sensitivity labels defined and applied to critical content
- Pilot group, owner, use cases and success measures agreed
- Licensing aligned with your Microsoft 365 agreement and renewal date
